Help for a Casting Director Transitioning: Producer Pitfalls?

Grace Nakamura here. I've been a Casting Director for years, and I've recently taken on a small passion project as a producer for the first time. It's a short film, nothing huge, but it's been a steep learning curve. I'm used to seeing budgets, but actually building and managing one is a whole different ballgame.

I've tried to be meticulous, mapping out crew rates, equipment rentals, location fees, all the obvious stuff. But I keep hearing whispers about how first-time producers often get blindsided by hidden costs or overlooked line items. Things like underestimating fringe benefits for crew, the true scope of post-production (sound mix, color grade, VFX even for a short), or completely omitting a marketing/festival budget.

What, in your experience, are the most dangerous and common financial pitfalls for someone like me, venturing into producing for the first time? What did you wish you knew?
