Indie Filmmaker: Navigating Option/Purchase Agreements Without Studio Leverage?

I'm Marcus Johnson, a working Director/Writer, and I'm diving into pre-production on an adaptation of an amazing short story. I'm obviously operating on a tight indie budget, which brings me to a hurdle I haven't quite cracked: negotiating option and purchase agreements.
Without a studio's deep pockets or negotiating muscle, it's tough to figure out fair upfront money and realistic option periods. I want to respect the writer's work and offer a genuine deal, but our resources are super limited. I've been trying to structure deals with a lower upfront fee and more back-end participation, but it's a hard sell without the guarantee of a big payoff.
How do you folks approach these negotiations on an indie budget? Any tips for protecting the writer's interests while keeping us afloat? I'm open to all perspectives here.
