Picture Lock Breaks: Real-World Pressures & Mitigation Strategies?

Hey everyone,

I'm Kyle, a colorist, and I've been hitting a wall with something that gets warned against constantly: breaking picture lock. Every resource, every mentor, screams about how bad it is. I get it, time, money, consistency, all go out the window.

But in practice, I keep seeing it happen. On a recent indie feature I colored (shot on an ALEXA Mini, mostly), we had three separate rounds of picture changes post-lock. Each time, it was a nightmare for me managing grades, exports, and the knock-on effects for sound and VFX. My current system for managing this involves a lot of versioning and cross-referencing shot lists, but it’s still painful.

So, what are the actual, real-world pressures that lead teams to break their own picture lock? Is it genuinely just bad planning, or are there unavoidable creative/client/producer demands that just force the editor's hand? And for those changes that truly are unavoidable, what are your best strategies for mitigating the damage on the backend? Looking for practical advice here, not just 'don't break it', because sometimes, it seems like you simply have to.
