Picture Lock: Why do we break it, and how to survive the fallout?

Hey everyone, I'm Elena, a producer currently wrangling a commercial spot for an automotive brand. Our post-production workflow guides are pretty emphatic about not breaking picture lock, which makes total sense on paper. I’ve always tried to adhere to it strictly. We just hit what I thought was lock, and then, predictably, agency notes came in that require some pretty fundamental re-edits.

Historically, I've pushed back hard, citing potential budget and timeline explosions. For this spot, shot primarily on a V-RAPTOR XL with some complex VFX plates, even a minor change ripples through everything. I'm trying to get ahead of it for future projects because clearly, this isn't an isolated incident. What are the key pressures you've seen in the real world that force teams to bust picture lock? And when it's absolutely unavoidable, what's your best advice for mitigating the damage and keeping things from spiraling completely out of control?
