Reward Fulfillment Costs - How Do You Make it Work?

I'm Sarah Chen, a cinematographer primarily working on commercials and music videos, usually with my ALEXA Mini LF and Orbiter lights. I'm taking the leap into directing my own short narrative piece now (think character-driven drama, shot on a C70) and it's a completely different beast!
We're looking at crowdfunding to get it off the ground, and I'm genuinely scratching my head about reward fulfillment. I've designed some neat physical rewards, but after factoring in production, packaging, and shipping, it feels like we're losing a huge chunk (sometimes 30% or more of the pledge value) just to get it into backers' hands. This eats significantly into the actual film budget, and with a tight indie budget, every penny counts.
For those of you who have successfully run crowdfunding campaigns, how do you manage these substantial fulfillment costs without it gutting your core project budget? Are there strategies I'm not thinking of? Any advice would be incredibly helpful.
